What happens at the gate today

A register, a pen, and a volunteer who knows most faces
It works until the ground fills up. Then nobody is writing anything down, and by the end of the night the committee genuinely does not know how many people came in or how many paid.

One pass photographed and sent round a WhatsApp group
A still image is a still image. If the gate is checking a picture, one paid ticket admits as many people as the group has members — and everyone at the gate can see it happening and cannot prove it.

Five bars of signal that mean nothing at 9pm
A thousand people standing on one cell tower is the same as no signal at all. Any gate that needs the internet to say yes stops working at the exact moment the queue is longest.

One utsav, three people, three completely different jobs. Nobody has to learn anyone else’s screen.

- 1Open the utsav on this page and pick how many are coming.
- 2Name each person in the group — this is what stops one booking admitting nine.
- 3Pay by UPI. Every person in the booking gets their own pass link by SMS.
- 4At the gate, show the pass. The volunteer sees your photo and your name next to the code.
- 5Walk out for food and come back as often as you like — that is what the band is for.

Four kinds of pass, one gate
Set this per gate and per tier, not once for the whole utsav. Plain codes on the general gate and secure bands on the donor gate, the same night — so you pay for security only where it earns its place.

The gate never waits for the network
This is the decision the whole system is built around. Everything else — the wristbands, the tiers, the manifest, the amber verdict — follows from refusing to put a network call between a person and the gate they are standing at.
Before the doors open
Tonight’s list lands on the phone
Every paid pass for tonight — and only tonight — is downloaded to the gate phone, signed so it cannot be edited on the device.
During the rush
Every check happens on the phone itself
No request leaves the device. A scan is as fast with no bars as with five, and a dead tower changes nothing about how the queue moves.
When it is not sure
It says so, and asks the volunteer
Rather than guessing yes or guessing no, the screen turns amber, says what it does not know, and records the name of whoever decided.
When signal returns
Everything queued syncs, including the failures
Every scan, pass or fail, reaches the committee’s live view. Anything that conflicts is flagged for a human to look at afterwards — never used to block someone standing in front of you.
If the list goes stale
The gate refuses to keep trusting it
A downloaded list has an expiry. A phone left offline too long stops admitting on old data instead of quietly working from last night’s truth.

Every way in, and what stops it
Every one of these was tried against the design before a line of it was built. They are listed with the answer next to them, including the one there is no software answer to.
One person screenshots their pass and sends it round the family WhatsApp group
The code on screen is rebuilt every fifteen seconds. A screenshot is stale before it is forwarded — and the volunteer sees the holder’s photo on every pass.
A family books for four and nine people turn up
A booking for four creates four separate passes, each with its own name. There is no fifth pass to show.
Someone shows last Saturday’s pass at this Saturday’s utsav
The list on the gate phone holds only paid passes for tonight’s date. Last week’s simply is not in it.
A ticket is refunded, and they turn up anyway
The pass is void the moment the refund goes through — immediately if the gate is online, on the next sync if it is not.

You have just read twelve ways people try to get into an utsav without paying. Both things are true at once, and the second is why the first is built the way it is: the check has to be fast, quiet and offline precisely so it does not spoil the welcome. Security here exists to protect hospitality, not to replace it.
- The queue is part of the welcome
- A check that takes two seconds is hospitality. One that takes twenty, in a queue, in the dark, while somebody looks up a name in a register, is not. Speed here is not a technical goal — it is the whole point.
- No one is refused on a guess
- When the app is not certain, it does not quietly decide. It turns amber, says what it does not know, and hands the decision to the person standing there — who can see a face the app cannot.
- A name and a face, not a code
- Every pass carries the holder’s photo and their name, so the volunteer greets a person. The code settles whether it was paid for. It was never meant to settle who they are.

Every one of them is waiting on something outside the software — an SMS account, a piece of hardware, or a rule Apple sets. None of them is waiting on more code being written.

One-time codes are fully built — hashed, single-use, capped at five attempts and rate limited so the endpoint cannot be turned into an SMS bill. Nothing reaches a phone until that same provider is connected.

Secure wristbands cannot be written from a phone
A web page can only reach an NFC chip’s simple message area, not the raw commands a secure band needs to be set up. So the secure tier should not be sold until the encoding station below exists — and the server now refuses to bind one the wrong way rather than quietly making a band the gate will reject forever.

What you actually have to buy
No scanner guns, no card machines, no laptop at the gate. One Android phone reads both the codes and the wristbands, because it already has a camera and an NFC radio.

- Any Android from about 2015 has both a camera and an NFC radio, so one phone reads codes and bands. No scanner to buy.

- Shows the UPI code and writes bands. No card machine needed.

- A phone scanning for five hours will not last on its own battery. This is the one people forget.

Questions a committee asks
Does an attendee have to install anything?
No. A pass is a web link sent to the number that booked. No app, no account, no password — which matters when half your ground is on a phone with no space left on it.
What happens when the network dies?
Nothing, at the gate. Tonight’s list is downloaded to the gate phone before the doors open and every check runs on the device. Scans queue up and sync when signal comes back. The gate is the one part of this that never waits for a network.
Our utsav runs every week. Do we set it up again each time?
No. An event repeats, and each week is its own night with its own list — so last week’s pass will not open this week’s gate. Your regulars carry over.
Can we run different gates differently?
Yes, and this is the point of the tiers. Plain codes on the general gate, secure bands on the donor gate, at the same utsav on the same night. You pay for security only where you need it.
